There’s a conversation happening on a project I’m currently working on that I suspect is happening in offices all over the country. The engineer wants a cooler, brighter light. The logic is familiar: higher colour temperatures read as “professional,” they hit the lux levels on the spec, they feel — on paper — like the responsible, productive choice.
What that argument leaves out entirely is the person sitting under that light for eight hours a day. A uniform grid layout of downlights emitting uniform level light is in no ones best interest.
Cool white light — anything pushing 4000K and above — tells the body it’s midday. Permanently. The nervous system reads it as a signal to stay alert, to stay on, to not wind down. For an hour, that’s fine. Across a full working day it’s a slow, low-grade stress that most people would never think to name, because they’ve never experienced a properly lit workplace to compare it to. They just feel inexplicably tired by 3pm, or find the space harder to concentrate in than they expected, or leave at the end of the day feeling more depleted than the work itself should warrant. The light is the invisible variable nobody’s measuring.
Here’s where it gets more nuanced and more interesting. The research doesn’t say cool light is always wrong. A 2025 study found that workers exposed to blue-enriched light in the morning showed measurably better cognitive performance and less afternoon fatigue than those under standard static lighting. Cool light in the right context — early in the day, during deep focus tasks — does what the engineer thinks it does everywhere. The problem isn’t the colour temperature. It’s the assumption that one setting, held constant across an entire working day, is the right answer for every person, every task, and every hour.
Good workplace lighting moves. It’s warmer and lower in the morning as people arrive and settle, brighter and more neutral during peak focus hours, softening again in the afternoon as energy naturally dips and the body begins its slow move toward rest. Research published this year found that workers in warm, lower-CCT environments showed significantly greater creative output and brainstorming fluency — while those under uniformly high-CCT lighting consistently fell short. Separate findings suggest that when lighting keeps the brain in a state of low-grade overdrive, distrust between colleagues becomes more common, eroding workplace culture in ways that never show up on a lux report.

The ideal solution is tunable white lighting — fixtures that shift colour temperature dynamically across the day, following the body’s natural rhythm rather than overriding it. In practice, tunable white is almost always the first line item to be cut when a budget gets squeezed. If a client doesn’t understand what it’s achieving — or hasn’t been shown why the wellbeing of their workers is a financial argument, not just a human one — it reads as a premium they can do without. It disappears before the project reaches site.
So when the budget forces a single CCT, the answer isn’t to default to cool. A neutral white at around 3000K sits in a genuinely useful middle ground — warm enough that the nervous system isn’t kept in a state of permanent midday alertness, cool enough to support focus and clarity across a working day. From there, the job becomes one of movement through levels and layers rather than colour temperature: brighter task light where concentration is needed, lower ambient light in breakout and collaborative zones, a dimming range that lets the space shift character across the day. Intensity, direction, and layering can do much of the work that tunable white would otherwise handle — if the design is thoughtful enough to use them that way.
This matters even more when you factor in neurodiversity. High illuminance levels can be genuinely overwhelming for people with ADHD. High-contrast light and shadow can disorient those on the autism spectrum. A uniform grid of cool overhead panels isn’t a neutral default — it’s a design decision with consequences, made without asking who’s actually in the room.
The question the brief should be asking isn’t “what colour temperature?” It’s “what colour temperature, at what hour, for what task, and for which people?” That’s a harder question. It’s also the right one.
A brighter, cooler space is not automatically a more productive one. It’s just a more lit one. There’s a difference — and it shows up in people long before it shows up in any report.
